Read it once. Pick the two areas that are weakest for you. Fix those first.
01Stop losing the calls you already earned
Most HVAC owners spend money to make the phone ring, then miss a third of the calls because they are in an attic, on a rooftop unit, or driving between jobs. A missed call is not neutral. The family with no heat in January, or no AC in a heat wave, dials the next company on Google, and you rarely get a second shot.
Do this
- Track it for one week. Every missed call is a job you paid to get and then dropped.
- Set up a real safety net so no call goes unanswered, even after hours. No-heat and no-cool calls come at night and on weekends, and whoever picks up gets the job. A person, a service, or an AI receptionist. The point is that someone always picks up, gets the details, and books the job.
- At minimum, turn on a text-back so a missed call gets an instant reply instead of silence.
02Answer new leads in minutes, not hours
Speed wins. When someone fills out a form about a dead AC or leaves a message, the company that responds first almost always gets the job. Wait an hour and your odds drop hard. In the middle of a heat wave, wait until the end of the day and they have already booked someone else.
Do this
- Reply to every new lead within five minutes during the day. A quick text is fine.
- If you cannot do it yourself, hand it to someone or something that can. Speed beats polish.
03Turn your Google profile into a salesperson
Your Google Business Profile is often the first thing a customer sees, before your website. A complete, active profile ranks higher and gets more calls.
Do this
- Fill out every field: services, hours, service area, photos.
- Post real photos of finished work, and update them monthly.
- Answer the Q&A section yourself before customers do.
- Keep your name, address, and phone number identical everywhere online.
04Get reviews on purpose, not by accident
Reviews are proof. More of them, and more recent ones, mean more calls and the ability to charge what you are worth. Most happy customers will leave one if you ask at the right moment.
Do this
- Ask right after the job is done and the customer is happy. That is the peak moment.
- Make it one tap. Send a direct link to your Google review page by text.
- Never buy fake reviews. Customers can smell it.
- When you get a negative one, reply calmly and offer to make it right. Future customers read how you handle it.
05Quote fast and follow up
A quote that goes out same-day beats a better quote that shows up three days later. And most jobs are won on the follow-up, not the first quote. That matters most on the big tickets, like a full system replacement, where the homeowner is collecting two or three estimates.
Do this
- Get estimates out the same day when you can.
- Follow up twice: once the next day, once a few days later.
- Make the next step obvious. Tell them exactly how to say yes and get on the schedule.
06Make referrals a habit, not a hope
Your past customers are your cheapest source of new work. They already trust you. Most just need a nudge and an easy way to pass your name along.
Do this
- At the end of a good job, say it out loud: "If you know anyone whose system is acting up, I'd appreciate you passing my name along."
- Give them something to hand out, even a photo of your card they can text to a neighbor.
- Consider a small thank-you for referrals that turn into jobs.
07Win the local search basics
You do not need to be an SEO expert. You need the fundamentals that help nearby customers find you.
Do this
- Put your main service and city in your website title and headings, in plain language.
- Have a page for each core service and each town you cover.
- Ask happy customers to mention the town in their reviews when it is natural.
- Keep the site fast and easy to read on a phone.
08Keep the customers you already have
It costs far less to keep a customer than to find a new one. In HVAC this is where maintenance plans shine. A little follow-up turns a one-time repair into a customer you see twice a year, and steady tune-up work fills the shoulder seasons.
Do this
- Reach out on a schedule that fits HVAC: spring AC tune-ups, fall furnace checks, filter reminders.
- Offer a simple maintenance plan. Even a basic one keeps your name on the equipment and your schedule full in slow months.
- Keep simple notes on each customer so the next conversation feels personal.
09Put a few simple systems in place
You do not need expensive software. You need a few repeatable habits so nothing falls through the cracks when you get busy.
Do this
- One place where every lead, message, and booking lands.
- A simple rule for who does what when a call comes in.
- A weekly ten-minute review: who did we miss, who needs a follow-up, what is on the calendar.
